The Accelerator Pulse Production Line Sets a New Benchmark for Lean Intelligent Manufacturing

To enhance the manufacturing capacity of high-end domestic radiotherapy equipment, the Radiation Diagnosis & Therapy Product Division has launched a pulsed production line project centering on the full-unit production of the XHA1400 medical electron linear accelerator. Focused on on-time complete-unit delivery, the project coordinates process takt time, component modularization and digital management. It upgrades the full workflow of unit assembly and commissioning, delivering multiple breakthroughs in quality improvement, cost reduction and efficiency gains.

In the past, accelerator production adopted a non-takt-time-based organization mode, featuring long assembly cycles and heavy site occupation. Component assembly and commissioning relied heavily on operator experience, which frequently led to rework and constrained delivery efficiency and consistent product quality. Oriented toward finished-unit output, the project restructured the production chain by defining eight major main processes, setting standard takt time for each workstation, and connecting the full value chain from pre-assembly of components, unit integration through to site commissioning.

Targeting final-unit performance, processes for core intermediate modules were optimized in parallel. For key sub-assemblies such as microwave systems and mechanical gantries, independent test fixture platforms were built to enable advance pre-assembly and performance verification. This ensures that non-conforming components never flow into final assembly. BOM work orders were refined and a complete set of SOP standard operating procedures compiled, embedding requirements for component machining, assembly and inspection into formal workflows. On-site drilling and repeated debugging were reduced, laying a solid quality foundation for finished equipment.

Powered by the MES (Manufacturing Execution System), the production line supports scan-based job reporting, JIT material delivery and early warning for abnormal events. Visual dashboards display real-time progress of every production process, enabling cross-department collaboration and rapid resolution of production bottlenecks. Line operation has delivered remarkable results: overall production cycle is greatly shortened, work-in-progress inventory is lowered, and the acceptance rate of semi-finished products upon line-in has risen substantially. Site resources are conserved, bringing considerable annual cost savings.

Beyond quality and efficiency improvements for the XHA1400 accelerator, the pulsed production line has generated a replicable advanced manufacturing model. Its proven practices will be progressively extended to ring accelerators, large-bore CT scanners and other radiotherapy and diagnostic equipment. The division will keep strengthening domestic radiotherapy equipment manufacturing capability and burnish the “SHINVA Intelligent Manufacturing” quality brand through lean smart production.
